The challenge

A direct-to-consumer fragrance retailer had hit a $500K/year revenue ceiling. The product mix was working — repeat customers, decent margins, defensible niche positioning. But the growth motion had stalled. Google Ads were running and breaking even, but Smart Bidding wasn't getting enough clean conversion signal to optimize aggressively — iOS attribution loss meant about 25-30% of conversions weren't getting credited back to the campaigns that drove them. As the organic pipeline matured, the effective customer acquisition cost on paid dropped because we were capturing demand earlier in the funnel and re-targeting it efficiently. Six months in, the run-rate had tripled.
